CRM migration is the process of moving your customer data, deal history, contact records, and settings from one CRM platform to another – without losing, corrupting, or duplicating that information along the way. It sounds straightforward. It rarely is.

Most teams only think about migration when something goes wrong – a pricing hike, a feature gap, or a contract renewal that no longer makes sense. But the decision to switch CRMs is just the beginning. The harder part is getting your data across intact, so your sales team can pick up exactly where they left off on day one of the new system.

What Is a CRM and Why Does Migrating It Matter?

If you’re new to this, a quick baseline: a CRM (Customer Relationship Management) system is the software your business uses to track every interaction with customers and prospects. Think of it as a living record of every conversation, deal, follow-up, and outcome your team has ever had – your sales pipeline, your contact database, your email history, your notes, all in one place.

That data has real monetary value. It shapes your sales forecast, informs your Ideal Customer Profile (ICP), and feeds every revenue report your leadership team relies on. Lose it – or scramble it during a migration – and you’re not just dealing with a technical headache. You’re potentially flying blind on your churn rate, your win rate, and your Annual Recurring Revenue (ARR) all at once.

That’s why CRM migration deserves real planning – not a weekend project handed to the newest person on the ops team.

The Most Common Reasons Teams Switch CRMs

There’s no single trigger. Teams migrate for different reasons at different stages of growth, but a few patterns come up repeatedly.

Outgrowing the current tool. A CRM that worked perfectly at 10 salespeople can become genuinely painful at 80. Reporting gets slow. Custom fields multiply. Automations start breaking.
Pricing that no longer fits. Per-seat pricing models can get expensive fast, especially when headcount grows or you want to give read-only access to more of the business.
Missing features for a new strategy. Maybe you’re moving to a Product-Led Growth (PLG) model and your current CRM wasn’t built with that motion in mind.
A company merger or acquisition. Two businesses combining often means two CRMs that need to become one – one of the most complex migration scenarios there is.
A RevOps consolidation effort. Revenue operations teams often push for a single source of truth across sales, marketing, and customer success, which means collapsing multiple tools into one.

Whatever the reason, the decision to migrate is rarely reversed once made. So getting the execution right is what actually matters.

What Data Gets Moved During a CRM Migration?

This is where most beginners underestimate the scope. It’s not just a list of names and email addresses. A full CRM migration typically covers:

Contact and account records – names, companies, roles, phone numbers, addresses, and any custom fields your team has added over the years
Deal and opportunity history – every open and closed deal, with its associated value, stage, owner, and close date
Activity logs – call notes, meeting records, email threads, and task histories linked to specific contacts or deals
Attachments and documents – proposals, contracts, and other files stored against records
Workflow automations – the rules and triggers your team built to automate follow-ups, assignments, and notifications
User roles and permissions – who can see what, and who can edit what
Custom properties and fields – any non-standard data your team tracks that doesn’t exist by default in the new CRM
Integrations – connections to your email platform, marketing tools, billing systems, and support desk

Workflows and integrations are consistently the pieces that get underestimated. The data records are visible. The logic connecting them is less obvious – and rebuilding it from scratch takes time.

How CRM Migration Actually Works: A Step-by-Step Overview

Here’s a concrete example. Say you’re a 40-person SaaS company running Pipedrive as your CRM. You’ve decided to move to HubSpot because your marketing team needs tighter alignment with sales, and your sales cycle has grown complex enough to warrant HubSpot’s deal tracking and reporting features. Here’s what the migration process looks like in practice.

Step 1: Audit what you actually have. Before exporting anything, run a full audit of your current CRM. How many contact records exist? How many are outdated or duplicated? This is the moment to clean house – not after you’ve imported 14,000 duplicate records into your new system. Our guide on CRM data hygiene covers the most common data quality problems worth addressing before you migrate.

Step 2: Map your data fields. Pipedrive and HubSpot don’t use identical field names or structures. “Deal stage” in Pipedrive might need to map to a specific pipeline stage in HubSpot. Custom fields need to be created in the destination system before the import, or that data simply gets dropped. Field mapping is tedious. It’s also non-negotiable.

Step 3: Export your data. Most CRMs let you export contacts, deals, and activity to CSV files. Some have native migration tools or partner integrations (HubSpot, for instance, has a Pipedrive importer built in). For more complex migrations, third-party tools like Trujay, Data2CRM, or native API connections are worth considering.

Step 4: Run a test import. Don’t import everything at once. Start with a small sample – say, 100 records – and check that fields mapped correctly, relationships between records are intact, and nothing looks obviously broken. Fix errors at this scale, not at the 50,000-record scale.

Step 5: Import the full dataset. Once the test validates cleanly, run the full import. This is usually done outside business hours to avoid disrupting the team and to give you time to spot issues before anyone starts working in the new system.

Step 6: Rebuild automations and integrations. This step takes longer than most teams expect. Email sequences, lead routing rules, deal stage automations, and third-party integrations all need to be rebuilt or reconnected in the new CRM. Don’t assume they’ll transfer automatically.

Step 7: Validate, then go live. Get a few people from the sales team to verify their own records before the full team switches over. They’ll spot problems faster than any QA checklist will. Once they sign off, you go live.

The Risks That Actually Derail CRM Migrations

Technically, the steps above aren’t complicated. What derails migrations is usually one of a few specific failure points.

Skipping the data audit. Bad data going in means bad data coming out. A migration doesn’t fix existing data quality problems – it moves them to a more expensive system.

Underestimating field mapping complexity. Custom fields, picklist values, and relational data (like associating a contact with multiple companies) behave differently across CRM platforms. Assuming one maps cleanly to another is the most common technical mistake.

Forgetting historical activity data. Contacts and deals are the easy part. The call notes, meeting logs, and email history that give context to every relationship are harder to migrate and often get left behind entirely. Your team then inherits records with no history, which means starting conversations from scratch.

Not communicating the switch to the team early enough. A CRM migration that surprises the sales team on a Monday morning is a migration that generates resistance. People need time to prepare, understand what’s changing, and know where to find things in the new system.

Running both systems in parallel for too long. It’s tempting to keep the old CRM “just in case” for a few months. What actually happens is that data gets entered into both systems and diverges fast. Set a hard cutover date and stick to it.

How to Choose What to Migrate and What to Leave Behind

Not everything in your old CRM is worth moving – and this is a point that gets glossed over far too often.

Contacts who haven’t engaged in five years, deals that closed lost in 2019, duplicate records created when two salespeople added the same prospect – none of that belongs in your fresh system. Moving it anyway adds noise and slows performance.

A good rule of thumb: migrate active contacts, all open deals, closed-won deals from the last two to three years, and any account records tied to current customers. Archive everything else in a static CSV stored somewhere accessible. You’re not deleting it – you’re just not cluttering your new CRM with it.

What to Look for in Your Next CRM Before You Commit

If you’re still deciding which CRM to move to rather than already committed, do that research carefully. The CRM Tools Directory covers the major platforms with enough detail to make a shortlist. Read independent tool reviews rather than relying on vendor comparison pages, which tend to show each tool in its most flattering light.

The questions that matter most before committing: Does the new CRM have a native importer for your current platform? How does it handle the custom data structures you’ve built? What does migration support look like – is it self-serve, or is there an onboarding team involved?

Your Customer Lifetime Value (LTV) and Customer Acquisition Cost (CAC) reporting depends on clean, continuous data across the migration. That continuity is worth investigating before signing a contract, not after.

For ongoing updates on CRM platform developments and migration tooling, the CRM News section tracks what’s changing across major vendors. And if you want guides like this one delivered directly, the CRM Daily Newsletter is the fastest way to stay current.

A migration done right takes weeks of careful planning. A migration done wrong takes months to fix.
